NymAI Learning

AI fluency, built into how we work.

The AI Fluency Ladder (AF1–AF5) gives everyone at NymCard a shared vocabulary for how deeply AI is integrated into their work — and a direction of travel. It runs in parallel with the IC/M career ladder. Fluency is assessed from observable work product, not keystroke surveillance.

The Ladder

Five levels, one direction.

From tool-aware to org-transforming. Each level describes how AI shows up in the work — not how many prompts you ran this week.

AF5 · Transformer
Reshapes the function
Redesigns roles, processes and strategy around AI capabilities. Other functions adopt their patterns. Externally credible — defines what AI-augmented work means for NymCard in their domain.
AF4 · Builder
Builds AI for the team
Configures custom AI tools — agents, automations, internal bots, n8n flows. Teammates adopt their tooling. Team's AI metabolism is visibly higher because of this person. Doesn't ship slop.
AF3 · Integrator
AI woven into workflows
Refined prompts and patterns documented somewhere. Teammates ask for tips; shares generously. Has changed how they work, not just how fast. Catches AI failures reliably.
AF2 · Adopter
AI is part of daily work
Moved beyond personal productivity into actual role work — code completion, first-draft writing, research synthesis. Routine work is measurably faster. Still working the role-as-defined.
AF1 · Aware
Knows the tools exist
Uses AI occasionally for personal productivity — a tricky email, a long doc summary. Core role work is still done the pre-AI way. Output and cycle time unchanged from baseline.

Most teams sit at the bottom two levels — and don't realise the top three exist.

Expected fluency by IC / M level

Targets, not gates. A new joiner has time to ramp — AF1 is acceptable in months 1–3. AF2 by the end of the first half is the expectation regardless of seniority.

Level Expected (minimum) Stretch
IC1 · IC2 · M1 AF2 · Adopter AF3 · Integrator
IC3 · M2 AF3 · Integrator AF4 · Builder
IC4 · M3 AF3 · Integrator AF4 · Builder
IC5 · M4 AF4 · Builder AF5 · Transformer
IC6 · M5 AF4 · Builder AF5 · Transformer

Stagnation below the expected level for your rank is a coaching topic — not an automatic Below rating, but a development conversation. The framework rewards progression.

In the review

How AF connects to your rating.

AI Fluency is one of three inputs to the overall rating — alongside AI Initiative delivery and BOLD-through-AI behaviours. It is not the rating itself. Four common combinations:

● Strong candidate for 4 or 5

High delivery + appropriate AF for level

Shipping what you committed to, and your fluency matches the expectation at your rank. This is what "great" looks like — and where most ratings of 4 and 5 come from.

● Coaching conversation

High AF, low delivery

Fluency alone doesn't earn a top rating. What are you actually shipping? AF4 with no AI Initiatives landed is a development conversation, not a promotion case.

● Coaching conversation

High delivery, low AF for level

Are you sustainable in the role as it evolves? Are you doing the old job faster — or evolving how the role works? Strong delivery doesn't fully compensate for fluency stagnation.

● 2 or 1, depending on trajectory

Delivery and AF both below level

Where someone lands depends on whether the trajectory is positive. Moving from AF1 toward AF2 with a credible plan is different from being stuck.

Progression

How fluency actually moves.

Four principles drawn from watching teams climb the ladder — and from watching teams stall on it. None of this is theoretical.

01

Intent, not osmosis

People who are "trying to pick it up" rarely move past AF2. People who carve out structured time — 2–3 hours a week minimum, on real problems — reach AF3 within a half.

02

Sharing accelerates

AF3 fluency almost always comes from people who explain their patterns to others. Teach-to-learn is the most reliable path. If you can't explain how you got the output, you don't fully own the workflow yet.

03

Tool access matters

We cannot honestly expect AF3+ fluency from people who don't have access to the tools. Before applying the framework to any team, check the tooling situation. Uneven access makes the framework feel unfair.

04

Builder needs permission

Building team tools takes focused time. "AF4 in your spare time" is not a realistic ask. Managers need to carve out the time and protect it from interruption.

Common misreads

What AI Fluency is not.

Three myths to dispel — they come up regularly when people are figuring out where they sit on the ladder.

● Myth 01

Not a ChatGPT volume metric

Someone can ping ChatGPT 50 times a day and still be AF2 if they're using it as a better search engine. AF3 is about changed workflows, not higher API volume.

● Myth 02

Not a tech literacy test

A compliance analyst with brilliant AI-augmented transaction monitoring can be AF4 without writing a line of Python. Fluency is about integration into your work, not engineering skill.

● Myth 03

Not age- or tenure-correlated

Senior ICs sometimes reach AF4 faster than juniors. Sometimes it goes the other way. Assess the work product, not the demographics. The framework rewards what's on screen.

The delivery axis

AI Initiatives — what we actually measure.

AI Initiatives replace OKRs at NymCard. Each initiative is a specific outcome delivered through AI, with two non-negotiable parts: a named outcome (what changes for the customer, team, or business) and a named AI mechanism (which tool, which pattern, which approach).

✓ Good initiative

"Reduce Tier 1 ticket resolution time from 48h to 24h using AI-powered triage and AI-generated first-draft responses reviewed by agents."

✗ Bad initiative

"Use more AI in customer support."

The rules

  • 2–4 initiatives per person per half. Fewer is under-scoped; more dilutes focus.
  • Named outcome. What changes for the customer, team, or business — not "used AI more".
  • Named AI mechanism. Which tool, pattern, or approach — "AI-powered" alone isn't a mechanism.
  • Maps to your role and level. An IC2 engineer's initiative looks different from an IC5's. Both are valid if both are concrete.

Red flags in drafting

"Explore AI for X" — exploration is not an outcome.
"Use AI daily" — volume is not an outcome.
"Become AF4" — fluency is a separate assessment, not an initiative.
"Train the team on AI" — only valid if measured by something real.

Performance Framework

Two cycles a year. AI-native by design.

Performance at NymCard is measured on two axes: what you delivered (AI Initiatives) and how you delivered it (BOLD-through-AI competencies). Reviews are biannual. Calibration is constant.

Where Performance & Recognition align.

Role & Responsibility

Define clarity and ownership across the organisation — every role anchored to a level, a function, and a clear scope.

Performance & Contribution

Measure what matters — AI Initiatives delivered and BOLD-through-AI behaviours observed across the half.

Rewards & Recognition

Align rewards, growth and recognition with performance and business impact — calibrated, transparent, fair.

High Performance Culture

Engaged people.
Stronger results.

At NymCard, we reward and recognise people in ways that reinforce growth, performance, and impact. Our approach is designed to attract, motivate, and retain the right talent while accelerating our business growth and strengthening the culture we want to build.

How we measure

Two axes, one rating.

We rate everyone on what they delivered and how they delivered it. Both matter. A great result delivered badly is not great. A bad result delivered well is not enough.

AXIS 1 · THE WHAT

AI Initiatives

Replaces OKRs. Each Initiative is a specific outcome you'll deliver this half, with AI in the loop. Ambitious enough to need AI; specific enough to know if you hit it.

  • ICs: 3–5 Initiatives per half
  • Managers: 5–7 Initiatives per half
  • Commit: Day 1 of cycle
  • Review: End of cycle
AXIS 2 · THE HOW

BOLD-through-AI

Our four values, reframed for an AI-native team. Each one has level descriptors across IC1–IC6 and M1–M5. Assessed every cycle with evidence — not vibes.

  • B Build Trust with AI in the loop
  • O Own what AI produces in your name
  • L Lead with the speed AI enables
  • D Deliver excellence — AI-enabled, not AI-shortcut
BOLD-through-AI · Rubric

Four competencies, levelled and evidenced.

Each competency rolls up to a 1–5 rating. The descriptor for each level is on the framework playbook; here's the short version.

B
Build Trust

Make AI a force-multiplier, not a black box. Be transparent about where AI is in the loop, what you verified, and what you didn't.

O
Own It

Verify what AI produces — your name is on it. The output is yours; "the model said so" is never an answer.

L
Lead with Speed

Use AI to compress cycle times, not to skip thinking. Ship faster, learn faster, but don't ship faster only to ship something worse.

D
Deliver Excellence

AI-enabled work should be better, not just faster. Aim higher because the floor is now higher; AI isn't an excuse to lower the bar.

Resources

Guides for every moment of the cycle.

Our Values

Four letters. One operating system.

BOLD isn't a poster on the wall. It's how we hire, how we promote, how we calibrate, and how we make hard calls when the right answer isn't obvious. Every NymCarder, across every office, runs on the same OS.

B

Build Trust

Say what you'll do. Do what you said. Tell the truth when it's uncomfortable. Trust compounds — so does its absence.

O

Own It

"Not my job" is never the answer. If you see it, you own it. Pass it on only after you've made it better than you found it.

L

Lead with Speed

Decide. Ship. Learn. We'd rather correct a fast call than wait for a perfect one. Slow is its own failure mode.

D

Deliver Excellence

Done is not the same as good. The bar is what a regulated, ambitious fintech serving MEA deserves — and one notch higher.

BOLD in Action

Where the values actually show up.

Values matter only if they make decisions easier. Here's where BOLD does real work at NymCard — not abstractly, but in the moments that count.

● HIRING

Every loop signals on every letter.

We don't hire people who only score on two of four. The interview kit asks for one piece of evidence per letter of BOLD. Strong on speed, weak on trust? Not a hire.

● PROMOTION

The case must show BOLD at the next level.

Delivery is necessary, not sufficient. A promotion case must show evidence of BOLD-through-AI at the level you're being promoted to — not the one you're leaving.

● HARD CALLS

BOLD breaks the tie.

When leaders disagree on a difficult decision and the data is ambiguous, we go back to BOLD. The values are tie-breakers in genuinely hard moments — not decorations.

Forms & How-tos

The forms you actually use most often.

Organised by what you're trying to do — not by which system the form lives in. Each one opens the right tool (BambooHR, Pleo, the People helpdesk) with the right context already loaded where possible.
